## Key takeaways

- Untrusted documents and messages can contain instructions aimed at an AI feature.
- Limit what the model can access and which actions the application can perform.
- Verify business permissions outside the model and test realistic misuse cases.

Prompt injection can affect an AI-powered business app when untrusted content influences the model's behaviour. The consequences depend on the data and actions available to the surrounding application. Review the permissions, tools, credentials, and approval process around the model; a prompt telling it to "ignore malicious instructions" is not a complete control.

The [OWASP prompt-injection risk guidance](https://genai.owasp.org/llmrisk/llm01-prompt-injection/) describes direct and indirect forms of this problem. In a business workflow, indirect instructions can arrive through material the assistant is meant to read, such as an uploaded document or retrieved page.

## What is a realistic business scenario?

Imagine a purchasing assistant that reads supplier emails and prepares draft orders. An email contains text attempting to redirect the assistant toward an unrelated action. The important question is what the application would allow next.

If the assistant can only prepare a restricted draft for review, the available action is narrower than if it has broad access to payment, customer exports, and administrative tools. The architecture should reflect the intended purchasing task.

Treat the example as a reason to examine boundaries. It is not evidence that a particular provider or product has been compromised.

## Which boundaries should we review?

| Boundary | Owner-level question |
| --- | --- |
| Source content | Which material is untrusted input? |
| Data access | What records can the workflow retrieve? |
| Tools | Which operations can the app invoke? |
| Credentials | What privileges do those operations use? |
| Approval | Which actions require an authorized person? |
| Output handling | What checks occur before another system acts? |

These questions apply to the application layer as well as the model settings. The engineer should explain how a requested action is authorized and validated before it reaches the destination system.

## What should stay outside the model's judgment?

Enforce customer and staff permissions through the relevant application and data systems. Define the allowed actions and their parameters. A model-generated explanation should not establish a user's authority to read a private record or approve a payment.

Keep high-impact actions behind appropriate approval. The person approving an action needs its actual details and evidence, not merely the assistant's claim that it is safe.

Use credentials with a scope suitable for the workflow. An assistant that summarizes documents should not inherit unrelated administrative access because that was convenient during prototyping.

## How do we test the design?

Use an authorized test environment with representative documents and deliberately conflicting instructions. Inspect what data was accessed, what operations were attempted, and whether the expected boundaries held.

Check the resulting records as well as the final answer. A polite refusal message is weak evidence if an unauthorized tool operation already happened earlier in the workflow.

Record limitations and update the test cases when new tools or sources are added. Connecting an AI feature to another business system changes what needs review, even if the main chat interface stays the same.

## Review the AI feature before granting more access

Bring the workflow, connected tools, and actions the assistant can perform. [Discuss an AI application review](https://foundrysoft.co/services/vibe-coded-ai-apps) to define the permissions, evaluation cases, and approval boundaries for a scoped release.

## Frequently asked questions

**Does a strong system prompt prevent prompt injection?**

Instructions can help guide behaviour, but the application still needs appropriate access limits, validation, and approvals. Evaluate the whole workflow rather than a prompt in isolation.

**Is a read-only assistant harmless?**

It can still disclose information if its retrieval or output boundaries are wrong. Assess which records it can read and who can receive the result.

**Should we remove every external source from the app?**

Choose sources and controls according to the intended task. Untrusted material may be necessary for the workflow, so the design should account for its influence and limit the resulting authority.
